Sage to Odoo migration: a controlled UK delivery plan

Begin with the Sage estate you actually operate

“Moving from Sage” can describe very different source environments. Sage 50, Sage 200, Sage Intacct and other Sage products do not expose identical data structures, exports or operating concepts. Record the exact product, version, hosting arrangement, companies, modules, custom fields, connected applications and reporting tools before defining the migration method.

The target design should not be a screen-by-screen recreation of the incumbent. Identify which processes are genuinely required, which reports are controls rather than habits, and where Odoo can connect finance to sales, purchasing, stock, projects or manufacturing. Preserve necessary controls while removing duplicated work that exists only because the old applications were disconnected.

Current target-capability decisions in this guide use Odoo 19 as the baseline. Odoo 20 announcements are not treated as available Odoo 19 functionality. Any requirement that depends on a different version receives its own prototype and acceptance check.

Decide the data scope object by object

Create a migration register before extraction. Each row represents one logical object and has a named business owner, source location, target purpose, selection rule, quality assessment and acceptance method.

  • Accounting foundation: companies, currencies, financial years and periods, chart of accounts, taxes, journals, analytic dimensions and payment terms. Decide which are configured deliberately and which are imported.
  • Parties and operational masters: customers, suppliers, contacts, addresses, products, services, units of measure, warehouses, price lists, projects and employee-linked records where required.
  • Open finance documents: unpaid customer invoices, supplier bills, credit notes, payments in transit and other items needed to reproduce receivables, payables and bank positions at cutover.
  • Opening positions: trial balance, receivables and payables control, stock quantity and valuation, bank balances, foreign-currency balances and any project or analytic balances needed for future reporting.
  • History and evidence: closed transactions, line detail, attachments and audit material. Choose the operational history to load, the archive to retain and the access and retention controls for each.

Do not migrate a record simply because it can be exported. Conversely, do not discard history merely to shorten the import until finance, operations and any relevant adviser have agreed the reporting and retention consequences.

Use a mapping that a business owner can approve

A useful mapping is more than a source-column to target-field list. It records meaning, transformation and proof. For every object, capture the source identifier, stable external ID, target model or document type, mandatory fields, transformation rules, default-value authority, dependency position and reconciliation query.

Account mapping needs a deliberate review of account type, currency, tax behaviour and reporting purpose. Customer and supplier mapping needs duplicate rules, legal names, addresses, tax references, payment terms and contacts. Product mapping needs the distinction between stockable, consumable and service items, units of measure, costing method, routes and tax defaults to be decided by people who understand the operation.

Source values that cannot be mapped automatically enter an exception queue with an owner and due decision. Avoid silent defaults for tax codes, accounts, warehouses or currencies. A technically valid import with the wrong business meaning is still a failed migration.

Build external IDs and dependency order into every run

Give each imported source record a stable external ID derived from the source system and its immutable identifier. Do not derive identity from a mutable name or from the row number in a spreadsheet. Where several Sage companies or databases are in scope, include a source-company namespace so identifiers cannot collide.

Document the dependency graph before the first load. Accounting configuration and dimensions precede opening entries; parties and products precede documents; warehouses and locations precede stock; invoices and bills precede their payments or allocations. If a target record already exists through configuration or another integration, the mapping explains whether the import creates, updates or deliberately skips it.

Keep extraction files, transformation logic, mapping versions and import logs together. A trial run must be repeatable from the same controlled inputs, and a correction must be rerunnable without creating duplicates. Import automation can assist with mechanics and anomaly detection, but a named person reviews every exception and reconciliation result.

Reconcile opening balances before operational go-live

Choose a cutover date and obtain the source reports that will serve as the reconciliation baseline. The trial balance, aged receivables, aged payables, bank balances and stock valuation should use the same moment and accounting basis. Finance agrees how unposted source documents, partial payments, credit notes, foreign currency and rounding are handled.

Load opening balances only after their accounts, partners, products, currencies and dimensions have been accepted. Compare target results back to the source at the agreed detail level. A suspense or migration-clearing account may be useful in a designed balancing entry, but it is not a place to leave unexplained differences.

VAT treatment needs explicit accountant review. Check that tax codes, tax accounts, reporting periods and open-document tax values support the intended VAT100 workflow. Odoo 19 provides a VAT100-ready tax structure through its UK localisation; that does not make every migrated code or opening entry correct for the organisation.

The Odoo 19 UK localisation documentation is the current product reference. Use the MTD readiness checklist to connect migration evidence to digital records, digital links, HMRC authorisation and submission review.

Treat stock, projects and integrations as separate reconciliation problems

A balanced trial balance does not prove that operational data is correct. If stock is in scope, reconcile quantity and valuation by the agreed product, location and lot or serial-number granularity. Test receipts, deliveries, internal transfers and valuation postings after the opening load.

For projects or services, agree which open projects, budgets, timesheets, expenses, milestones and uninvoiced amounts are required. Operational continuity and statutory balances may need different evidence. Record how work in progress is represented and who accepts it.

Integrations require endpoint-specific reconciliation. E-commerce orders, payment transactions, payroll journals, expense records or industry applications may need controlled overlap, a one-time delta load or a defined switch time. Do not assume a connector will repair inconsistent source data or supply unavailable history.

Test the future workflow, not only the imported records

Migration acceptance sits inside end-to-end testing. A customer invoice can have the correct opening amount and still fail the intended credit-control, tax, bank-reconciliation or reporting process. Use representative transactions to test the complete future workflow with the migrated records present.

  • Verify customer and supplier documents, account and tax mapping, currencies, payment terms and aged balances.
  • Verify product availability, costing, warehouse operations and valuation where stock is in scope.
  • Verify financial statements, VAT reports and operational reports against agreed expectations.
  • Verify user access and segregation of duties for each company and role.
  • Verify integration retries, duplicate prevention and the manual recovery path.

Defects are classified as configuration, mapping, source quality, custom code, integration or training issues. This keeps remediation with the right owner and prevents repeated imports from masking a design problem.

Rehearse the cutover and agree the evidence for go or no-go

A mock go-live uses the planned sequence, representative final data and the people who will perform the real tasks. Time each dependency without turning the rehearsal into a promise of elapsed project duration. Record where extraction, cleansing, review or external access creates waiting time.

The cutover runbook names the freeze rules, final extraction time, delta handling, import operator, reconciliation owner, integration switch, smoke tests and decision authority. It also defines what happens if a critical reconciliation fails: correct and rerun, extend the freeze, use a documented fallback or stop the release.

Hypercare starts with named triage routes and local champions. Review operational evidence such as invoice processing, receipt matching, bank reconciliation and stock movement completion. Close migration only when the agreed records and processes are accepted, not when the last file has been uploaded.

What changes the GBP migration fee

Migration and integration are itemised separately from general configuration in an Oakland GBP proposal. The main drivers are source-product complexity, company count, object count, data quality, transformation rules, history depth, attachments, inventory detail, integration behaviour and the amount of reconciliation and rehearsal required.

Fixed-fee discovery establishes those drivers and produces the mapping and responsibility framework. A subsequent migration phase can then have a fixed scope tied to specified extracts, objects, trial runs and acceptance reports. Additional history, newly discovered sources or material quality remediation are handled through change control.

Odoo subscriptions, third-party connectors, infrastructure, archive tooling, bank providers, specialist tax review, travel and client internal effort are identified separately where relevant. This makes the proposal comparable without inventing a package total or promising a saving that the source environment cannot substantiate.
